Revenue per employee against a quarterly benchmark. When I asked whether his last three pivots had been driven by market data or by the need to avoid a hard conversation with his co-founder, he paused for a long time. Both are business variables. One had a Notion page, a Mixpanel event, and a board slide. The other was invisible — but it was driving the visible ones more than the dashboard suggested. The most consequential variable in a startup is almost always the one nobody has pointed a metric at.
